The “feedback sandwich” doesn’t work. Here’s what to do instead.

The “feedback sandwich”—a compliment, followed by criticism, wrapped up with another compliment is well-intentioned, but often feels insincere and leaves employees focused on the negative. Feedback feels like criticism rather than guidance.

Feedback done right isn’t about pointing out flaws it’s about building trust, guiding growth, and fostering collaboration.

Turn feedback from one of the most dreaded aspects of work (whether you’re giving it or receiving it) into a positive experience for all.

Here’s what to do instead:

1. Ask for Permission

“May I share some thoughts?”

This small step reduces defensiveness and opens the door for constructive dialogue.

2. Focus on the Future

Instead of dwelling on what went wrong, emphasize improvement.

YES (future tense): “Let’s find ways to meet the deadline moving forward.”

NO (past tense): “You missed the deadline.”

3. Praise More Often

Frequent, genuine praise increases motivation and performance.

Don’t assume your team knows you appreciate them—tell them.

4. Rebrand “Feedback” as “Advice” or “Thoughts.”

Words matter.

The word “feedback” primes the brain negatively, and this slight shift can make a big difference in how feedback is received.
